Tell me about a time you led without authority.

Quiz this track

Short answer

Describe how you set a direction, earned trust and coordinated people who did not report to you. Show the mechanism you used to align them, not just the outcome.

Without reporting lines, you lead through clarity, credibility and reciprocity. The interviewer wants to hear how you got people to prioritise your initiative alongside their own goals, and what you did when they did not.

Mechanisms that work

  • Write a short proposal that states the problem, the proposed approach and the ask
  • Recruit one respected engineer early so the idea is not only yours
  • Make participation cheap by doing the coordination and unglamorous work yourself
  • Track commitments publicly and follow up without nagging

Be specific about the moment someone with competing priorities said no. How you handled that, whether by reducing scope, trading favours or escalating with a clear ask, is the real test of influence.

Do not describe leadership as running meetings. Meetings are a tool; the leadership is the direction and the follow-through.

Follow-ups you should expect

Interviewers use these to check whether the first answer was understanding or memorisation.

  1. 1Why did people agree to follow your direction?
  2. 2What did you do when someone declined?
  3. 3How did you handle credit for the outcome?
  4. 4What would you do differently with a second attempt?

Say it in the interview

We had three teams writing the same retry logic differently. I wrote a one-page proposal for a shared client, built a prototype, and asked the most skeptical tech lead to review the API first, which made the design better and gave the effort credibility. I wrote the migration guides myself so adoption was cheap. All three teams moved within a quarter, and I gave the review credit to the people who found the edge cases.

Use this as a model, not a script. Saying it in your own words is what makes it survive follow-up pressure.
