Behavioral · Stories with evidence
Tell me about a process you improved.
Short answer
Pick a process with measurable friction, show how you diagnosed the bottleneck, and describe the change and its effect. The best improvements remove work rather than adding ceremony.
Interviewers want to see that you can improve a system, not just complain about it. The strongest stories start with a measurement, identify the real bottleneck and end with a result that outlasted your involvement.
A clear narrative
- The baseline: how long it took, how often it failed, who was affected
- The diagnosis: where the time actually went, not where people assumed
- The intervention: automation, removal of a step, or clearer ownership
- The result and how you kept it from regressing
Distinguish a process improvement from a tooling change. A new tool that nobody adopts is not an improvement. Adoption matters, so involve the people who do the work in designing the change.
Follow-ups you should expect
Interviewers use these to check whether the first answer was understanding or memorisation.
- 1How did you measure the baseline?
- 2Who resisted the change, and why?
- 3Did the improvement stick after you moved on?
- 4What would you do next if you had more time?
Say it in the interview
Our release process had eleven manual steps across three people, and the average release took most of a day. I timed each step for two weeks and found that more than half the time was waiting for approvals, not doing work. We moved two checks into CI and replaced the approval meeting with an asynchronous sign-off in the pull request. Release time dropped to about two hours, and the steps were documented so it survived my moving teams, which confirmed the value of measuring before changing anything.
Use this as a model, not a script. Saying it in your own words is what makes it survive follow-up pressure.
